How do you structure a team that ships AI features at startup pace?

We're 12 engineers and want to ship AI features faster without creating a separate "AI team" that becomes a bottleneck. Every approach we've tried has friction: ML specialists who don't understand the product surface, or product engineers who hack prompts but can't do evals or fine-tuning. What org patterns have actually worked for embedding AI capability across a small product team?
